The Problem Is Never the Slate Itself

Welsh slate doesn't fail — not in the way concrete tiles do. The slate itself, on a well-maintained roof, could outlast the building it covers. What fails is the iron or low-grade galvanised steel nail that holds each slate to the timber batten beneath. These fixings corrode slowly over 80–100 years, losing their grip until individual slates begin to slide — first on the steepest pitches, then progressively across the whole roof.

This process is called nail sickness, and it's widespread across Harrogate's Victorian and Edwardian housing stock. Properties built between 1880 and 1920 — across the Duchy Estate, Cornwall Road, Harlow Moor Road, and the terraces off Briggate in Knaresborough — are all at the age where nail sickness is either already affecting the roof or beginning to develop.

Welsh slate has a natural lifespan of over 100 years, but the nails securing it typically fail at 80-100 years — meaning most Victorian roofs are replaced because of fixing failure, not slate failure.

Signs That Your Welsh Slate Roof Is Failing

The earlier you catch nail sickness, the more options you have. Here's what to look for:

  • Slates sliding or missing: The most obvious sign. If slates are coming off in pairs or clusters — particularly after windy weather — nail fatigue is the probable cause.
  • Slates that move when you touch them: If you can safely access the roof and push a slate, it should feel completely solid. Any rocking or movement indicates the fixing has gone.
  • A patchy appearance from the ground: Look at your roof in raking light — early morning or late afternoon works well. Uneven levels or gaps between slates that weren't there before are worth investigating.
  • Moss concentrated in certain areas: Heavy moss growth in specific zones often indicates slates have lifted enough to allow water to sit beneath them.
  • Repeated repairs that don't hold: If you've had the same section repaired two or three times in five years, the surrounding slates are also failing. Individual repairs are buying time, not solving the problem.

At What Age Does Welsh Slate Nail Sickness Begin?

  • Iron fixings (pre-1900 builds): 70–90 years before significant failure begins
  • Early galvanised steel (1900–1930): 80–100 years
  • Improved galvanised (1930–1950): 80–110 years
  • Copper or stainless fixings (post-1970 repairs): these don't fail in the same way

Repair vs. Replace: The Decision

If fewer than 10% of slates are affected and the roof is otherwise sound — felt in reasonable condition, ridge and hip mortar solid, valleys clear — then repair makes sense. We'll replace the slates that have slipped, re-fix any that have moved, and the roof will perform well for another few years.

Once 15–20% or more of slates are affected, the economics change. Each repair visit costs £150–£400. If you're doing two of those a year, and the underlying problem is getting progressively worse, a full re-roof at £7,000–£12,000 (for a typical Harrogate semi) starts to make clear financial sense — especially since it comes with a 10-year guarantee and removes the problem entirely.

What Happens During a Welsh Slate Re-Roof in Harrogate?

A full Welsh slate re-roof on a Harrogate Victorian property is a substantial job, but it's also the last major roofing investment you'll make on that property for 50+ years if done correctly.

The process: scaffold goes up, all existing slates are stripped and sorted (undamaged slates can be reused if correctly stored), the timber structure is inspected for any rafter or batten damage, modern breathable felt is installed, new treated battens are fixed at the correct gauge for the slate size, and slates are relaid using copper or stainless steel ring-shank nails — fixings that will outlast anyone alive today.

Replacing deteriorated lead valleys at this point adds relatively little to the total cost; doing it separately five years later means another scaffold, another mobilisation, and a much higher combined bill.
